Shadow AI is unstoppable: Why data visibility matters

Across Asia, AI is being adopted faster than most organisations can govern it. Employees are experimenting with AI tools at their own pace, often outside formal oversight. What was once a future risk is now a daily operational reality.

Regulators are responding quickly. In Singapore, new national guidance has been introduced to set clearer expectations for how companies use advanced AI responsibly. Similar rules in Europe and the United States point to a shared global expectation: Organisations must understand how their data is handled when AI is involved, or risk fines, legal action, and damage to their reputation.

Despite this pressure, most businesses are not ready. Research from IDC found that only a small percentage of Asia-Pacific organisations believe they are fully prepared to meet new expectations around AI use. This gap leaves many exposed, not only to regulators, but also to cybercrime and business disruption.

Unauthorised AI use is increasing risk faster than controls

At the same time, unauthorised use of AI by employees is becoming widespread. Staff are copying sensitive information into public chat tools or using free AI assistants to speed up everyday tasks, often without the company’s knowledge. While these actions may seem harmless, they can lead to data leaks, errors in records, and legal or contractual exposure.

This behaviour cannot be fully stopped. Employees will continue to try new digital tools, just as they did with file-sharing apps and messaging platforms in the past. Every new shortcut, however, creates another blind spot for the business if data use is not clearly understood.

Trying to block AI use altogether is unrealistic. The more practical approach is to focus on what can be controlled: knowing what data the organisation has, where it is kept, who can access it, and how it is shared. Without this visibility, leaders are making decisions without the full picture.

New expectations demand clear accountability

Regulatory expectations are also changing. Organisations are increasingly expected to show not just that data is protected, but that they can explain how important decisions are made when AI is involved. This means being able to provide a clear record of what information was used, how it was handled, and who had access to it along the way. The ability to do this is becoming a measure of how well-run and trustworthy a business really is.

Public expectations are rising as well. Surveys show that many leaders worry about customer and citizen concerns over how personal information is collected and used. When employees rely on AI tools the company has not approved, those concerns grow. Businesses may also lose the ability to explain who accessed or changed important information, making it harder to investigate issues or defend decisions if challenged.

A practical response starts with visibility

This calls for a shift in mindset. Instead of treating unauthorised AI use as a temporary problem, leaders should accept that it is here to stay and respond with practical, step-by-step action. That includes starting small, clearly identifying sensitive information, and building organisational understanding of how AI is being used in real work.

At the centre of this approach is visibility. Responsible use of AI begins with knowing where the organisation’s information actually sits, across internal systems, external service providers, and third-party software, and how it is accessed. This clarity allows leaders to focus protection efforts on what matters most and to make informed decisions about which AI uses are safe to expand and which are not.

Visibility also strengthens recovery when things go wrong. When teams understand where critical information lives and how it supports essential operations, they can restore business activities more quickly after disruptions. Clear ownership and basic data housekeeping — disciplines that businesses have relied on for years — are now becoming even more important as AI use grows.

Turning experimentation into advantage

AI experimentation is not the problem. The real risk lies in experimentation without accountability. Organisations that succeed will be those that encourage innovation while maintaining clear oversight of their data.

Unauthorised AI use may be inevitable. Its risks are not. Treating data visibility as a core executive responsibility, rather than a technical afterthought, is now the price of admission for secure, sustainable innovation. As more businesses across Asia become AI-driven, those that master this discipline will not merely adapt to change; they will set the standard for responsible leadership.
